Why We Missed the 12-Hour Non-HITL Run

The goal was twelve hours of sustained swarm work with no human in the loop. We got slices. We did not get the clean run. Here is the honest why.

The milestone essay sold the vision. This post is the receipt.

Dream.OS can claim, prove, hand off, and gas agents across four Cursor windows. That is real. A continuous twelve-hour non-HITL session is a harder bar: every idle turn, every mute reseal, every credential gate is a crack in the loop.

We missed because the control plane still needs humans at the unlock points.

What the disk says

On 2026-07-18 the quad sat at 3/4 ready. Agent-1 workspace was 10/10. Stop-hook was 9/10. One Cursor Stop away from group onboard — and Agents 2–3 parked under pending-hold / planner IDLE even while READY.

Five failure modes

Stop-hook unlock — Group onboard does not fire until all four agents complete the hard-onboard cycle. One missing Stop freezes lateral gas for the rest of the fleet.
Mute / ACK churn — Duplicate website_pr and ready reseals correctly HARD_MUTEd — and still burned turns that were not product.
Operator gates on the critical path — Website deploy frozen (`allow_deployments=false`). Bot Lab pay waiting on a Stripe Payment Link. Non-HITL cannot close those lanes alone.
Turn-based physics — Cursor agents idle when a prompt ends without NEXT. Live A2A and the message bus exist; GUI locks and identity misroutes still open idle windows.
Product surface drift — maskzero.site still serves /missions/ (HTTP 200) while that surface is not acceptable. Emergence AI DM can target Ollama in code; VPS local-model wiring is not proven. Shipping the wrong public page is not a twelve-hour win.

Bot Lab commercial loop frozen at pay (build/sell prep done)
Per-agent done_work ledgers + fleet compile
Session synthesis so Discord can see what all four agents actually did

What makes the next attempt real

Finish the stop-hook. Open or park the human gates. Claim CPC/cliprun as the swarm execution envelope. Retire MaskZero missions. Wire the VPS local model for Emergence AI DM. Gas only executable product NEXT — never reseal a muted thread.

We did not miss because the swarm cannot work. We missed because unlock mechanics interrupt faster than product slices refill the loop.
